How do you get people to actually use AI tools?

People start using AI tools when they understand why, feel secure and have helped shape the way of working. That takes change management, not just training: an owner, a scoped task, time in the calendar and follow-up until the new way sticks. Resistance is more often about security than about technology.

Why do AI tools go unused?

I got an agent running that removed manual administrative work. The demo worked for real, and the numbers were clear: around 60 hours a month. They still said no. “Our staff will get scared and quit.”

It was not the calculation that stopped it. It was the fear.

I see that pattern often. The licences are bought, someone has taken a course, but the work looks the same as before. What decides it is rarely the computers or the data. It is people's confidence to trust themselves next to the machine.

What is ADKAR and why does it work for AI?

ADKAR is a model for individual change from Prosci. It describes five steps every person needs to go through.

StepWhat it means for AI supportWhat leadership does
AwarenessI understand why we are doing thisExplains the problem, not the tool
DesireI want to take partShows what it frees up for me, and what stays the same
KnowledgeI know howTrains in my own task, not in AI in general
AbilityI can do it day to dayGives time to practise on real cases, with support close by
ReinforcementIt sticksFollows up, highlights what works, adjusts

Which six steps get AI support used?

  1. Start with a problem people feel themselves. Not with a tool.
  2. Involve them from the start. The way of working is shaped together with the people who will use it.
  3. Name an owner. A person who has it on their list at eight on Monday morning.
  4. Book the time. Two hours a week, recurring, like a customer meeting.
  5. Be clear about what stays with people. The relationship, the judgement and the responsibility.
  6. Follow up until it sticks. Measure use and impact, and show the results.

What is the difference between training and change management?

Training gives knowledge. Change management changes behaviour. A course in AI tools covers one of the five ADKAR steps. The other four decide whether the tool is opened on Monday.

That is why change management is part of our Prove & expand method all the way. Read more in What is AI transformation? and From AI pilot to production.

FAQ

Common questions about change management and AI

Is an AI policy and a training session enough?

It is a good start. The policy gives security about the boundaries, the training gives knowledge. Desire and ability day to day take more.

How do you handle the fear of being replaced?

With clarity: what the AI support takes over, what stays with people and what the freed-up time is for.

How long does it take?

A first task can stick within a few weeks. A whole organisation comes along process by process.

Do you have tools nobody opens?

Bring them to a conversation. Together we will see what it takes for them to be used.
